Allocate by the job each phase needs to do

There is no reliable universal percentage split for list building, early access and sale advertising. Start with the commercial target, available stock, offer economics and audience you can reach. Then give each phase a clear purpose and a spending limit.

List building creates an audience you can contact later under the permissions collected. Early access gives a defined group an advance opportunity to buy. The main sale converts demand while stock, margin and fulfilment allow it. A cheap signup does not automatically make the first phase a good investment.

Use the campaign launch calendar to coordinate the offer, site, advertising and email work.

Calculate what the offer can support

Estimate contribution after the discount, product costs, payment fees, variable fulfilment and expected returns. Be explicit about tax treatment and avoid mixing tax-inclusive revenue with tax-exclusive costs. The amount left before advertising is the starting point for an acquisition allowance, not a promise of profit.

For an illustrative order with $120 of consistently defined net revenue and $72 of variable costs before advertising, contribution before ad cost is $48. If the business wants $18 left after advertising, the planning allowance is $30 per order. This simplified example excludes fixed overhead and uses assumed costs; replace it with your own economics.

Review bundles and thresholds against those economics. A higher order value can still produce less contribution if the discount or shipping subsidy grows faster. Our ecommerce calculator can help pressure-test the inputs.

Make inventory and capacity part of the media plan

List the products the offer depends on, usable stock, incoming stock confidence and the daily fulfilment capacity. Identify the items that should receive spend and those that need a fallback. Keep customer-facing availability accurate throughout the promotion.

Set an owner for updating ads, feeds, landing pages and email when an item sells out or the offer changes. Do not leave old discounts in a live destination after changing the sale terms. Confirm customer support coverage and realistic delivery expectations.

Use the Shopping feed guide to check product details and promotion consistency. A bigger advertising budget cannot repair an unavailable hero product or an unworkable fulfilment promise.

Give list building a measurable business case

Decide why a person should subscribe and what they will receive. Use the actual email or CRM system, preserve permissions and test that the correct segment receives the intended message. Keep giveaway entrants separate from people explicitly asking for early sale access.

Estimate the cost per later buyer from the list: acquisition spend divided by buyers from the acquired cohort, using a defined observation window. Treat the estimate cautiously until the cohort has had the chance to buy. Count existing customers separately when new-customer acquisition is the objective.

For example, $1,000 spent acquiring a list that later produces 20 observed buyers implies $50 of acquisition spend per observed buyer before email costs. It does not prove all 20 purchases were incremental. The lead-form handoff guide covers the operational path.

Use early access to check the real launch path

Define who qualifies, when access starts, the timezone, the offer and when public access begins. Confirm the code or automatic discount works for the intended products and customer group. Check whether stacking, subscriptions or existing offers create unintended prices.

Run the complete purchase journey before opening access: message link, destination, product selection, discount, checkout, confirmation and measurement. Verify the mobile path and the fallback when a product is unavailable. Make the owner of each launch check explicit.

Early sales can reveal operational problems, but they are not a clean forecast for the public sale. The early audience may contain your most engaged customers, and its buying behaviour can differ from new prospects.

Set rules for increasing or reducing sale spend

Give the media owner a daily planning range, the outcome to monitor and clear constraints. Consider contribution, stock, conversion lag, new-customer mix and fulfilment alongside platform ROAS. Avoid reacting to a few hours of incomplete reporting.

Use the budget pacing planner to compare actual spend with the approved plan. Keep a reserve for opportunities or operational changes, with a named person able to release it. Record why spend changes so the post-sale review can distinguish deliberate decisions from delivery drift.

  1. Confirm the offer and contribution allowance.
  2. Check stock and launch readiness.
  3. Release the phase budget.
  4. Review mature outcomes and operating constraints.
  5. Increase, hold or reduce spend with a recorded reason.

Review the sale without double-counting success

Should email-attributed revenue justify all list-building spend?

No. Review the acquired cohort and its economics, and remember that attribution does not establish incrementality.

Should we use last year's split?

Use it as a starting reference, then adjust for this year's stock, margins, audience, calendar and measurement changes.

What belongs in the post-sale review?

Actual sales, contribution, spend, new-customer outcomes, returns, operational issues and the decisions to repeat or change. Keep overlapping platform revenue views separate. Download the phase planning worksheet below and assign the owners before launch.
